Step 1: Cold at the Top — Trapped Air (Bleeding)

When your heating is on but radiators are cold at the top and hot at the bottom, air is trapped inside the panel. Air naturally rises to the highest point, preventing hot water from circulating through the upper waterways. This is extremely common after the system has stood idle all summer.

How to bleed safely:

  1. Turn the central heating off and allow radiators to cool for 15–20 minutes. Bleeding a hot, running system risks spraying scalding water and can pull more air into the pump.
  2. Locate the bleed valve (the small square brass pin inside the top corner fitting).
  3. Place a dry cloth and container beneath the valve.
  4. Using a radiator key or flat-head screwdriver, turn the pin a quarter-turn anticlockwise. You will hear a steady hiss of escaping air.
  5. The moment a steady dribble of water appears, turn the valve clockwise to close it hand-snug.
  6. Work through the property methodically (starting with downstairs radiators furthest from the boiler, then moving upstairs).

Step 2: One Radiator Cold in House — Stuck TRV Pin

If one specific radiator stays completely cold while adjacent rooms heat up normally, the problem is almost always a seized thermostatic radiator valve (TRV) pin.

During summer, TRVs are often left turned off or remain stationary in the warm ambient air. Over months of inactivity, water minerals and friction cause the small central spring-loaded pin to seize in the closed position.

The safe fix:

  1. Locate the TRV head (the numbered plastic dial on the radiator inlet).
  2. Unscrew the retaining ring at the base of the plastic head by hand (or twist anticlockwise) and lift the head off.
  3. You will see a small, vertical metal pin (approx. 2mm diameter) protruding from the brass valve body.
  4. Using the flat side of a small spanner or piece of wood, gently press the pin downwards.
  5. It should depress 2–3mm and spring smoothly back up. If it is stuck down, tap the side of the brass valve body lightly to dislodge the internal seal.
  6. Safety Warning: Never yank or pull the pin upwards with pliers. Forcing the pin can pull it out of the valve gland, resulting in an uncontrolled black water leak.
  7. Refit the plastic TRV head and turn it to setting ‘5’ (maximum). The radiator should begin warming within 10 minutes.

Unlike limescale (which forms on the domestic hot water side from fresh hard mains water), sludge is black iron oxide produced by internal electrolytic corrosion inside the closed central heating loop. Because magnetite is heavy, it settles at the bottom of radiators, restricting flow and creating a cold triangle of sludge.

Why sludge must not be ignored:

Sludge does not just rob you of heat—it circulates into the boiler casing, blocking the primary heat exchanger, jamming the diverter valve cartridge, and causing circulating pumps to overheat and burn out.

Step 4: Downstairs Hot, Upstairs Cold — System Balancing

If radiators closest to the boiler heat up rapidly while radiators at the far end of the property stay cold or take hours to warm, your heating circuit is unbalanced.

Water naturally takes the path of least resistance. In multi-storey Victorian conversion flats and period houses across Acton, Chiswick, and Ealing, water rushes through the nearest downstairs radiators and returns straight to the boiler before reaching upper floors.

How to balance:

  1. Adjust the Lockshield Valves: Every radiator has a TRV at one end and a capped lockshield valve at the other. The lockshield controls the flow restriction through that radiator.
  2. Remove the plastic cap on the radiators that get hot too fast (closest to the boiler).
  3. Using an adjustable spanner, turn the lockshield valve clockwise to close it, then open it only half a turn to one full turn.
  4. On distant, cold radiators (upstairs), open the lockshield valve wider (2–3 full turns).
  5. This forces water resistance through the first radiators, redirecting equal flow to the rest of the property.

If your boiler fires up reliably when you run a hot bath, but absolutely zero heat reaches any radiator when the central heating thermostat calls, rule out the boiler itself.

On system and heat-only boilers (S-Plan or Y-Plan setups), hot water from the boiler is directed by external 2-port or 3-port motorised zone valves (commonly Honeywell or Drayton).
